Not a full manual. Just the first thing. The one piece of knowledge everything else depends on.

Lead to Delivery

Walk through the journey from new lead to completed delivery. Every step, including the informal ones.

Include things not on any checklist. The text message after a call. The mental note before a proposal. All of it.

What Done Right Looks Like

What does done right look like in your business? If someone was reviewing work before it went to a client, what exactly would they check?

Give the actual checklist, not aspirational statements.

Decision Rights

What decisions can only you make right now, and why have those not been handed off yet?

For each: what is the decision, why does it require you, what would need to change.

Friction Points

Where does work slow down or stop? What is the most common reason something takes longer than it should?

Name the exact step, the root cause, and how often it happens.

Undocumented Knowledge

What do you wish you had written down two years ago that you are still carrying in your head?

Pricing exceptions. Client preferences. How you handle specific situations. The stuff in your memory and nowhere else.

The Two Week Test

What would break first if you disappeared for two weeks?

This reveals your single point of failure. Whatever breaks first needs to be documented or delegated first.

Operating Rhythm

What happens every Monday? Every Friday? Walk through the recurring rhythm of your business, separate from client work.

Access Architecture

Who on your team needs to make decisions but does not currently have access to the information they need to make them?

Think about people who come to you for context before they can act. What information would they need to move without waiting?

Information Boundaries

If we could give each role exactly what they need to see and nothing more, what would that look like for your team?

Think about financials, contracts, pricing logic, client details. Who gets the full picture? Who gets just enough to do their job? Who should see nothing?
